Allocating Focus as a Business Owner

As a business owner, your most valuable asset isn’t money—it’s focus. Where you allocate your time determines the ceiling of your business and the pace at which you can grow.

Most entrepreneurs get stuck working in the business rather than on the business. They’re buried in tasks, distracted by fires, and constantly pulled into things that could (and should) be delegated. The truth? If you want to build a company that scales, you have to protect your focus like it’s gold.

The 75/25 Rule

A strong framework for allocating your focus is simple:

  • 75% on Set Up → Recruiting, casting vision, shaping culture, driving your team, and doubling down on your best skills. This is where you multiply your output through others.

  • 25% on Solutions → High-level problem solving, strategy, and decision-making. These are the “CEO conversations” only you can have.

Notice what’s missing? Admin tasks, repetitive work, and low-critical thinking tasks. These don’t belong on your plate.

Questions That Reveal Your Focus

Ask yourself:

  • What am I spending most of my time on right now?

  • What can I do today that creates the highest return?
    (Example: hiring 5 salespeople could create 150+ appointments and 20+ deals a month—equaling 800 more hours of output.)

  • What part of my business should I delegate first?

  • What are my true strengths and weaknesses?

  • Who on my team is slowing down growth?

When you answer honestly, you’ll see the gaps—and the opportunities.

Buy Time, Protect Energy

Scaling requires one consistent theme: you must buy time. That means:

  • Hiring expertise faster than you think you can afford it.

  • Delegating everything that doesn’t require your critical thinking.

  • Protecting your energy and mind so you show up as the leader your company needs.

  • Investing in your personal development and health so you can sustain the pace of growth.

Every minute you spend on low-level tasks is a minute stolen from the vision, culture, and strategy that only you can provide.
